Name the experience that requires separation
Document the buyer journey, content structure and channels involved. Examples might include a complex product configurator or shared editorial content across several storefronts. Prototype the difficult part and compare it with a theme-based implementation. Keep checkout requirements explicit. Review navigation, product presentation, search, localisation, account flows, redirects, metadata and merchandising preview. For every installed app, confirm whether its customer-facing behaviour works with the proposed headless architecture or needs custom implementation. An app that inserts theme code may not automatically appear in a separate storefront. Ask merchants to test how they publish a promotion and correct a content mistake without developer help.
Compare the total ownership model
- Assign responsibility for storefront hosting, cache behaviour, deployments, monitoring and dependency upgrades.
- Test product, price and availability freshness across browsing, cart and checkout.

Choose from demonstrated value
If a theme can satisfy the required journey with a maintainable implementation, the simpler operating model may be preferable. If a headless prototype resolves a genuine limitation, record the benefit and the ongoing responsibilities it creates. Use a release plan that protects existing URLs and verifies transactions end to end. Measure the result against the original business objective and real user performance. A new architecture is valuable when it improves a necessary capability, not simply when the frontend repository becomes more flexible. Include the merchant’s publishing and support teams in the decision review so operational work is represented alongside engineering preferences.
